I don't know about after thought... aren't they identical except for the head? It's just the same exact body and clothing on both figures - the ripped tank top is reversed on Rogue - but it appears to be the same piece. They even have the same arm band on the right bicep. It's just different heads and paint changes. In my opinion they were looking to produce Savage Land Rogue and decided to re-use her for a new Shanna as well - since the top is clearly designed for Rogue and doesn't look much like what Shanna usually wears.
I'm not sure if you're saying the torso/top/upper body is the same, because the "reverse" would mean breasts on the back of the figure. Upon closer inspection, Sauron has swirly-twirly eyes paint deco'ed on, which I wasn't aware of, and the longer I look at Rogue's face the more she looks like a dazed junkie. Maybe that's the overall vibe they wanted fox this boxset, but I can't think too many would want that as the default expression on the shelf. Maybe if they re-release her with a better head sculpt I'll bite, but I'm not sitting around waiting on that. I'm also not sure how they managed to make her hairs sculpt look limp and greasy. Zaladane must have used up all the Pantene in the Savageland.
I would have gotten Shanna as a single, and possibly Sauron. I really have no interest in that Rogue, and I have no intention of paying $90 for that set. So this is a pass.

I'm not trying to defend hasbro here (it sucks that this is a 3 pack), but if you look at the cost of each figure as $40/$25/$25, it should be easy to sell whatever you don't want for at least that much, probably more. So you'll end up paying below average for the figs you do keep.
Every figure in here is desired to a certain extent, it isn't like most other sets where there's a dud or two. I know a lot of people have Sauron already, but the BAF sells for around $90, so even with a drop in value I'm sure it will still get $40-50 or more for the box set version. I get that there's hassle involved, but at the end of the day it shouldn't be hard to end up with just what you want.

Because of the way you phrased it. Even if it's an overlay it has sculpt to it. Plus if you look at Shanna's "tatter" pattern on the chest/torso piece (what we were discussing), it too is different.

This is true. So long as you're willing to wait and you get your unwanted figures listed quickly you're likely to get your money back in the long run. Just figure in for fees etc. In my experience Ebay lets you keep about 82% of what you sold the item for.

For those upset by the lack of yellow boots on X-Factor Jean, I saw a video of a guy swapping the yellow boots of the Phoenix boxset Jean that recently came out, and they seem to fit flush with X-Factor Jean and be the same color of yellow. Swap at the boot swivel.
Personally I'd rather not ruin a perfectly good Phoenix figure, so I'd also suggest the yellow boots from the 90s Strike Team female figures. I haven't tried it, so I don't know if it's the same yellow or sits flush, but I'd imagine the cost per figure comes back cheaper using those.

I find that suspect since the images of the TArget Jean Grey don't seem to show a boot swivel. Are the promo pictures wrong? Did they change up at the factory and give her legs with a boot cut? If they did it makes the choice not to do the boots in yellow even more baffling. Or did he do the swap at the knee maybe?
This is the second person I've seen do it. The original was a video and he looked to be swapping it. Maybe he had it pre-modded before starting the video, who knows. That or just paint it yourself to your own liking.

I don't yet have the figure in hand, so I can't confirm whether the production figure has a boot cut that wasn't pictured on the solicitation images. It's possible they changed out the body - but also, I can't find a Phoenix figure that has boot cut either. All of the Phoenix figures also seem to have a single leg piece from knee to ankle.
I'll try to track down the video you watched and see if the guy just made his own boot cuts on the figures - it's a bit drastic but not impossible to pull off.
Edit: So the only Reddit thread I could find addressing this issue used yellow heatshrink tubing to make the yellow boots and then used the yellow feet from a Phoenix (though others suggested Siryn as easier to get) to finish the figure. I can't find any thread showing a swap at a boot cut.

Probably - but the greens will not match. The Hydra Agent is a darker green than X-Factor Jean, and it's not really close enough to fudge, so the legs would likely need to be repainted - at which point, probably better to just paint Jean's boots on.
